What ‘data-driven’ really means in AEC

Most AEC firms consider themselves data-driven, and many are on the right path. Here’s how firms can build on what they already have to improve decisions.

Being data-driven is no longer a nice-to-have. It’s becoming central to how AEC firms plan, pursue, and deliver work. And according to the 2025 AEC Inspire Report, most firms believe they’re on the right track. 

85% of respondents described their firm as somewhat or very data-driven. That reflects a strong level of intent across the industry. But intent is only part of the equation. When you look more closely, it’s clear that many firms are still in the early stages of realizing data’s full potential. 

Challenges like fragmented systems, limited visibility, and inconsistent adoption are holding teams back. These aren’t signs of failure. They’re signs of opportunity—clear areas where firms can grow and improve. 

Turning data potential into performance 

Collecting data is one thing. Using it well is another altogether. 

Only 16% of firms said they are very confident in their data quality. Over half reported that their current tools don’t support the analysis and reporting they need. And one in four noted that there’s still internal hesitation around relying on data to make decisions. 

These challenges are common. And they’re not insurmountable. Most firms already have data flowing in. The next step is to make that information cleaner, more connected, and more actionable. 

What strong data-driven practices look like 

Truly data-informed firms don’t just report on results. They use data to shape decisions across business development, project management, and resource planning. 

That looks different in every organization, but there are some shared characteristics: 

  • Clean, accessible data that is centralized across departments 
  • Systems that integrate key functions like BD, finance, and operations 
  • Forecasting tools that support real scenario planning 
  • Go/No-go processes guided by historical performance and pipeline data 
  • Real-time visibility into backlog, resource availability, and project margins 

These elements make it easier to hire at the right time, pursue the right opportunities, and align teams around shared goals. 

Why data maturity matters now 

Proposal win rates remain around 50%. Resourcing continues to be one of the industry’s biggest challenges. And the labor market is tight. 

In this environment, visibility matters. Firms need to know what’s coming, what’s needed, and what’s possible before they make a move. 

When data is underutilized or disconnected, teams are forced to operate on instinct. That often leads to misaligned pursuits, last-minute hiring, and reactive decisions that hurt both margin and morale. 

Improving data usage helps reduce guesswork. Even small steps toward better forecasting or more integrated reporting can lead to more confident decisions. 

Getting more from the systems you already have 

There’s no need to rebuild everything from scratch. Most firms already have many of the tools they need. The goal is to use them more effectively. 

Here are a few ways to strengthen data practices: 

  • Evaluate whether your current tools support integration and real-time visibility 
  • Centralize key data sets so teams are working from the same information 
  • Provide training to ensure teams know how and when to use the data 
  • Align reporting with business priorities like backlog, pipeline, and hiring plans 

Most importantly, make sure your data isn’t just being stored. It should be shaping decisions.

Most AEC firms are already on the path. They’ve made progress. They’ve set goals. And they’ve recognized that data is a key driver of performance.
